Driving Scalable Cloud Transformation for a Next-Gen Restaurant Tech Platform

Nov 19, 2025

Overview

A high-growth U.S.-based startup building a white-label, multi-tenant application for drive-thru restaurants sought to modernize its cloud architecture. The company envisioned a scalable platform capable of supporting multiple clients, but integration challenges on Oracle Cloud limited agility. The environment was complex, with two types of databases —an application-specific database and a client-specific database, making scalability and efficiency persistent roadblocks.

Problem Statement

The client faced a critical inflection point in its growth journey: Cloud migration from Oracle Cloud to AWS.

The constraints of Oracle’s proprietary environment: PL/SQL, specialized datatypes (NUMBER, CLOB, RAW), and dependencies on triggers, sequences, and packages, posed significant challenges in mapping workloads to AWS-native services such as Aurora PostgreSQL, Aurora MySQL, or RDS Oracle.

The objective was clear: create a resilient, cost-efficient, and scalable cloud foundation that could support multi-tenancy, seamless integrations, and faster go-to-market capabilities.

Key Challenges

  • Incompatibility of Oracle’s proprietary features with AWS-native databases.
  • Heavy data volumes (1TB+) requiring careful migration planning to avoid extended downtime.
  • Need for accurate cost forecasting across multiple cloud platforms.
  • Re-architecting processes for efficiency while minimizing disruption to business operations.

Solution Approach

PalTech adopted a holistic consulting-led approach, combining technical re-architecture with strategic foresight:

  • Comprehensive Assessment – Evaluated the existing application, tools, integrations, and services to establish a migration roadmap.
  • Cloud Cost Optimization – Leveraged our Cloud Cost Comparator accelerator to forecast costs across AWS, Azure, and GCP. This empowered leadership with data-driven decision-making for cloud strategy.
  • Incremental Data Migration – For data volumes exceeding 1TB, proposed an incremental migration strategy, ensuring transition timelines did not exceed a week, thereby reducing downtime risks.
  • Re-architecture & Automation – Re-engineered processes and embedded automation to unlock efficiencies, improving application performance and resilience.
  • Schema Conversion & Modernization – Utilized AWS Schema Conversion Tool (SCT) to analyze and convert schema. For unsupported PL/SQL packages, our team manually refactored logic into functions and procedures compatible with target databases. Where rewrites were cost-prohibitive, we adopted a phased lift-and-shift to Amazon RDS for Oracle as an interim step.

Tech Stack:

  • Cloud Platforms: AWS (primary), Oracle Cloud (source environment)
  • Databases: Amazon Aurora PostgreSQL, Amazon Aurora MySQL, Amazon RDS for Oracle (interim), Oracle Database (legacy)
  • Migration Tools: AWS Schema Conversion Tool (SCT), AWS Database Migration Service (DMS)
  • Infrastructure & Automation: Terraform, AWS CloudFormation, AWS Landing Zone, CI/CD with Jenkins
  • Programming & Scripting: PL/SQL (legacy), SQL, Python, Shell scripting
  • Application Layer: Java, Spring Boot (assumed for modernization context)
  • Security & Governance: AWS IAM, AWS KMS, AWS CloudTrail, AWS Config
  • Monitoring & Logging: Amazon CloudWatch, AWS CloudTrail, ELK stack

Tangible Business Outcomes

  • Cost Transparency & Optimization – Clear cloud cost analysis enabled informed decision-making; migration to AWS delivered a 30% reduction in infrastructure costs.
  • Enhanced Security & Governance – Implemented AWS Landing Zone architecture, ensuring high security, simplified governance, and transparent billing.
  • Improved Efficiency & Uptime – Re-architecture and automation significantly reduced downtime, driving business continuity.
  • Future-Ready Platform – Enabled multi-tenancy and seamless integrations, creating a scalable platform to support new clixent onboarding without friction.

Strategic Impact

This engagement went beyond a technical migration. It was about future-proofing the client’s digital business model. By modernizing their cloud ecosystem, we positioned them to:

  • Scale rapidly across markets.
  • Enable faster innovation cycles.
  • Reduce operational overheads while enhancing customer experience.

At its core, this project reflects the power of combining technical expertise with consulting foresight, ensuring that technology investments translate into long-term competitive advantage.
